That is a seven-fold spread on a single search phrase, and it is not vagueness. “Shower pan” describes two jobs that share a name and almost nothing else. The reason a tile pan costs two to three times what a prefab tray costs is not the tile. It is that the waterproofing is assembled on site, in stages, with a cure between them, and a single crew has to get four separate layers right in sequence. A prefab tray is waterproofed at the factory by being one piece of molded plastic.

Fiberglass and acrylic dominate the low end because they are the same object at two price points: fiberglass is glass fiber in polyester resin with a gel-coat surface, acrylic is a sheet vacuum-formed over a reinforced backing. Acrylic holds color and resists staining better; fiberglass is thinner and flexes underfoot if it is not fully bedded in mortar, which is the single most common cause of a hairline crack in a cheap pan.

Hot mop — $225 to $500. Layers of asphalt-saturated felt are bonded with hot-applied asphalt directly over the sloped deck, turned up the walls, and sealed into the drain flange. It is the cheapest waterproofing layer available under tile, it lasts 15 to 25 years, and it is overwhelmingly a West Coast method — routine in California, effectively unheard of in most of the Midwest and Northeast, where the same shower gets a sheet liner instead. A quote that names hot mopping is a quote from a region where the trade still runs a hot kettle.
Poured mud with a sheet liner — $350 to $650 for the base. The national default. Deck mud is floated to a pre-slope, a PVC or CPE liner is laid into it and folded at the corners, and a second mortar bed goes over the liner to carry the tile. Tile and setting materials price on top of that, which is how a $500 mud base becomes a $2,000 finished pan.
Tile-ready foam tray — $500 to $800 for the kit. An extruded polystyrene tray, pre-sloped at the factory, with a bonded waterproof surface and a matched drain. It replaces both mortar beds and the liner with one component that is set in thinset and tiled the same day. The kit costs three to five times what a bag of deck mud and a roll of liner cost, and it removes an entire day of cure time and most of the ways the job can go wrong. On a labor line that runs $800 to $1,500, that trade is closer to break-even than the kit price suggests.
The Waterproofing Layer — Where the Money Actually Goes
A shower pan is not a floor with a drain in it. It is a waterproof vessel with a floor on top. Water passes through grout, and it passes through tile-setting mortar; the membrane below is the surface that keeps it out of the framing. It is also the part that is invisible once the job is done, which is why it is the easiest line to leave out of a cheap quote.

The difference between a $900 tile pan and a $3,500 one is rarely the tile. It is how many of these layers are in the quote, whether the drain is a two-part clamping drain that grips the liner (roughly $50 to $70) or a bonded-flange drain matched to a membrane system ($90 to $250), and whether the walls above the pan are waterproofed to the same standard as the floor.
Pre-Slope: The Line Item That Decides Everything
Under the liner, before the liner, there is supposed to be a mortar bed already sloped toward the drain. That is the pre-slope. The International Residential Code sets the floor of a shower to drain at a minimum slope of one-quarter inch per foot toward the drain, and the pan liner beneath it is required to slope with it.
The pre-slope is the difference between a pan that drains and a pan that holds water. Skipping it is invisible on completion — the tile above still slopes, so the shower drains fine and looks correct for years. What it means is that any water reaching the liner sits in a flat puddle instead of running to the weep holes at the drain. Over time, the mortar above stays saturated, the subfloor below stays damp, and the failure surfaces somewhere else entirely: a stain on a ceiling below, soft flooring outside the curb, or a mildew smell with no visible source.
The economics of that are worth stating plainly, because they are the reason the cheap pan is often the expensive one:

The weep holes matter for the same reason. A clamping drain has small holes in its lower flange, level with the liner, whose entire job is to let water that reaches the liner drain out. Packing mortar over them without protecting them with gravel or a weep guard blocks them, and a blocked weep hole turns a working pan into a sealed basin.

Drain position is the single most common surprise on a prefab pan replacement. A molded tray has its outlet in a fixed place, and the old pan’s outlet is wherever it was. If those two points do not coincide, an afternoon fixture swap becomes a plumbing job below the floor, at $600 to $1,600.
A linear drain changes the geometry rather than the plumbing. Labor is a little over half of a mid-range pan and closer to two-thirds of a mud-set one. The hours are not in setting the pan; they are in what the pan sits on. - Old pan removal and disposal — $50 to $250. A molded tray unscrews and lifts out. A mortar-bed pan is chiseled out in pieces, and the debris is heavy enough that disposal is a real line rather than a rounding error.
- Drain relocation — $600 to $1,600. Triggered whenever the new pan’s outlet does not sit where the old one did.
- Subfloor repair — $225 to $650. A pan that leaked is a pan sitting on damp sheathing. The rot is found when the old pan comes out, not before, which is why it is priced as a contingency rather than a line.
- Waterproofing specification — $30 to $800. A PVC liner at $30 to $70 and a foam tray system at $500 to $800 both produce a waterproof pan. Two quotes on the same shower that differ by several hundred dollars are usually differing here.

The prefab numbers show a modest, honest saving: the labor line is only $350 to $570 to begin with, and setting a tray level in a full mortar bed is a skill acquired in one afternoon. The mud-set numbers show something else entirely — the materials for a hand-built pan are startlingly cheap, roughly $200 to $500, against a $900 to $3,500 installed price. Almost the entire cost is knowledge and hours.
Where DIY mud pans go wrong is documented and consistent: the pre-slope is skipped, the liner corners are cut instead of folded, the liner is punctured by a fastener below the top of the curb, or the weep holes are packed solid with mortar. None of those show up in a flood test the day it is finished if the water is only left in for an hour. All of them show up in three to eight years, as a stain on a ceiling.

Chicago carries the highest labor adjustment factor in the dataset at 1.33 and San Antonio the lowest at 0.85. Applied to an $800 mid-range labor line, that is a spread of roughly $385 between the most and least expensive metro — meaningful on a mud-set pan, where labor is most of the bill, and nearly irrelevant on a prefab tray, where the tray is. Note how close these converge. A $600 fiberglass pan and a $3,000 tile pan land within about $40 a year of each other once lifespan is accounted for, and cast iron — the most expensive prefab option — is the cheapest per year of service in the set. The number that breaks the pattern is not on this table: a pan that fails early because the pre-slope was omitted costs its full price plus the $1,200 to $7,000 rebuild, and the years it lasted do not count for much.

A crack in a molded tray is a surface problem and repairs like one. A leak through a tiled pan is not — the tile and grout are not the waterproof layer, so a leak below them means the membrane has failed, and a membrane cannot be repaired from above without removing everything on top of it. That distinction is why shower regrouting at $300 to $2,000 solves a cosmetic grout problem but never solves a pan leak.

A shower pan is almost never the only line on the invoice, because it is the layer everything else sits on top of. - Match the new pan’s drain position to the old one before ordering — a mismatch converts a $500 job into one carrying a $600 to $1,600 plumbing line.
- Price a prefab tray against a tile pan on the same footprint before choosing; on a standard 60-inch alcove the difference is roughly $1,000 for the same waterproof result.
- Ask for the waterproofing to be itemized. Two quotes that differ by $400 on the same shower are usually a liner-versus-tray difference, not a labor difference.
- Combine the pan with the valve and the door in one visit — the demolition, the mobilization, and the minimum charge are billed once.
- Where a bench or a curbless entry is optional, price it separately: each adds $100 to $1,000 and neither changes how the pan drains.
